Your Year-End Amazon Deadlines: What Decides Whether Black Friday Paid
Black Friday takes a few days to run and about ten weeks to settle, and the dates in that settlement window decide whether the margin you booked in November survives.
Returns land through January, peak fees bill into mid-January, and Amazon changed the rules for seller-fulfilled returns for December 18. This is the close-out calendar for December and January, with the decision each date forces. For the October side of the story, see our Amazon peak season date guide.
Quick Answer
The dates that still move your Q4 numbers, in order of how much money they touch:
- What is open: peak FBA fees bill by ship date through January 14, and extended holiday returns run through January 31, 2027.
- What is new: a December 18 rule for US seller-fulfilled returns, reported from a single source, that puts a 7-day clock on refunds.
- The opportunity: sellers who rebuild break-even ACoS with returns and peak fees included can keep spending where the margin holds and cut where it does not.
- The risk: a December margin read overstates profit, because returns on holiday orders arrive after the books feel closed. Deal pricing moves margin far more than the fee change does.
- Not announced: the 2026 Christmas delivery cutoff and any 2027 FBA rate card. Plan around the 2025 precedent and confirm in your own data.
- Our read: treat November profit as provisional until the January 31 window shuts.
The calendar: eight dates that settle what Black Friday earned
Every row below either changes a cost or delays when a number becomes final. Dates marked as not announced are flagged because guessing them is how budgets get set against the wrong cliff.
| Date | What happens | Who it hits | What it forces |
|---|---|---|---|
| Oct 15, 2026 to Jan 14, 2027 | FBA peak fulfillment fees, about $0.32 more per unit on average, billed by ship date | FBA, MCF, Buy with Prime | Late-December and early-January shipments still bill at peak rates |
| Since Apr 17, 2026 | 3.5% fuel and logistics surcharge on FBA fulfillment fees | FBA | Stacks on top of the peak increment |
| Dec 18, 2026 | Prepaid return label or full refund within 7 days, otherwise a returnless refund and a seller debit (reported from one source) | US seller-fulfilled orders, heavy and bulky excluded | Return postage becomes a guaranteed per-return cost |
| About Dec 21 to 23 (not announced) | Last Prime delivery before Christmas; the 2025 cutoff was Dec 23 | Physical goods | Conversion drops after the cutoff, so budgets should too |
| Dec 26 onward | Gift-card and post-holiday demand, practitioner-reported | All | Test it in your own data before committing budget |
| Dec 31, 2026 | Date Amazon set for the current first-party AMC signal terms | AMC users | Export peak cohorts and benchmarks first |
| Jan 15, 2027 | Non-peak FBA rates resume; no 2027 rate card announced | FBA | Re-run break-even on the new card when it lands |
| Jan 31, 2027 | Extended holiday returns close for Nov 1 to Dec 31 purchases (Apple items Jan 15) | FBA and FBM | Q4 profit stays provisional until February |
Peak fees run into January, so late shipments still bill at peak
Ship date decides the rate
FBA peak fulfillment fees run October 15, 2026 through January 14, 2027, and Amazon charges when a unit leaves the fulfillment center, not when the customer orders. An order placed December 30 that ships January 2 bills at peak. Trade press puts the average increase at about $0.32 per unit; Amazon does not publish that average itself, so check your own Fee and Economics Preview Report for SKU-level numbers. The figures here come from Amazon's Holiday 2026 fee announcement and Supply Chain Dive's reporting on it.
The fuel surcharge stacks on top
A 3.5% fuel and logistics surcharge on FBA fulfillment fees has been in effect since April 17, 2026 with no announced end date. For low-priced, high-volume SKUs, peak plus surcharge moves break-even more than a bid change does. Our guide to ACoS targets covers how to recompute the target from a new fee stack.
Deal fees sit on promoted units only
Per the same Seller Central announcement, deal fees are $100 per promotion (dropped to $50 for early submission, a window that has closed for Black Friday Week and Cyber Monday) plus 1.5% of promotional sales, capped at $5,000. Amazon states there are no new eligibility requirements for Holiday 2026.
January 15 is a re-run date, not a relief date
Standard rates resume January 15, 2027, but no 2027 US rate card had been announced as of October 20. Increases are anticipated. The 2026 pattern was an announcement late in the prior year with rates effective around January 15, so hold a slot on the calendar to re-run break-even when the card lands.
Returns keep Q4 profit provisional until February
The January 31 window
Amazon's extended holiday return window covers purchases from November 1 through December 31, with most items returnable through January 31, 2027 and Apple items through January 15. It applies to FBA and seller-fulfilled orders alike, so a SKU that looks profitable in December carries an unknown return rate until the window closes.
What December 18 adds for seller-fulfilled orders
Prepaid return labels for US seller-fulfilled orders were already required earlier in 2026, so the December change tightens the process rather than creating the postage cost. As reported by PPC Land from an Amazon seller notice, sellers must provide a prepaid label or a full refund within 7 days; otherwise the buyer can get a returnless refund and the seller is debited. Heavy and bulky items are excluded. This rests on one source, and the exact heavy and bulky definition and any international timeline are unresolved, so verify in Seller Central before you build a process on it.
Put return postage in break-even
Return postage is now a guaranteed per-return cost on FBM SKUs, and a returnless refund costs you the unit and the sale. A break-even ACoS that ignores return rate is a November number. Build it with a category-level return rate, then replace it with your own once January data arrives.
Rebuild break-even ACoS per SKU: fees move it a point or two, a deal discount fifteen
Break-even ACoS is contribution margin before ad spend, divided by price. When fulfillment cost rises by a fixed amount per unit, the break-even drops by more on cheap items than on expensive ones, and a deal discount drops it much further. A target that held at 34% in September can sit above break-even by Black Friday week.
Worked example: fees versus the deal discount
The table uses Supply Chain Dive's reported fee examples with our assumptions for price, COGS, a 15% referral fee, and the 3.5% surcharge applied to the fulfillment fee. These are illustrative SKUs, not your catalog. Use the ACoS calculator to run your own.
| Illustrative SKU | Margin before ads, September | Margin before ads, from Oct 15 | Break-even ACoS, September | Break-even ACoS, from Oct 15 |
|---|---|---|---|---|
| Phone case, $12 price, $3.50 COGS, fee $2.49 to $2.68 | $4.12 | $3.93 | 34.4% | 32.7% |
| T-shirt, $30 price, $9 COGS, fee $6.14 to $6.53 | $10.15 | $9.74 | 33.8% | 32.5% |
| T-shirt at 20% deal price ($24), 1.5% deal fee | n/a | $4.28 | n/a | 17.8% |
The fee change cuts per-unit contribution by about 4 to 5 percent. That sounds minor until you remember your profit target sits on the other side of ad spend. If you planned for a 10-point cushion under break-even, the fee change spends more than a tenth of it without any ad performance change, and the deal row spends all of it.
One account-wide target fails in both directions
A single target set to protect the low-margin SKUs starves the ones that still clear comfortably. A target set to the average overspends on the thin ones. Peak season is when the spread between your best and worst SKU margin is widest, because fixed per-unit increases hit low-price items hardest and deals hit everything they touch.
The Prime cutoff and the AMC deadline are the two dates people miss
Plan the delivery cliff from your own hourly data
Amazon had not announced the 2026 last-delivery date for Christmas as of October 20; the 2025 cutoff was December 23. The conversion drop after the cutoff is vendor-reported, so confirm it in your own hourly sales before you cut budget, and have the step-down dated in advance. Post-holiday demand from gift cards after December 26 is practitioner-reported and worth testing, not assuming.
Export your peak cohorts before December 31
December 31, 2026 is the date Amazon set for the current first-party AMC signal terms. Whatever Amazon decides for 2027, the analysis you can rebuild is the one you saved: pull cohort definitions, query results, and incrementality benchmarks from the peak window. Our AMC signals post lists what to leave behind.
Where the manual close breaks: re-running margin on every date flip
Six dates change your cost stack between now and February, and each one means recomputing break-even by SKU and then touching targets, budgets, and prices. The step that fails in practice is the recompute after each flip, because it happens on a day when everyone is out.
Qore is where you turn a review you do by hand into a workflow that runs itself. A deadline-watch skill in Qore can re-run margin when December 18, January 14 and 15, and January 31 pass, and propose target changes for your approval, since actions default to manual approval and autonomy is available once you trust a workflow. Qore is in open beta with self-onboarding at qore.gotrellis.com/signup. If you want the same idea for spend, see how the wasted spend skill runs on a schedule.
Pricing is the other lever. Our platform Qinetix holds operator-set price floors, so a true post-return margin is protected inside the guardrails you choose; the guide to Amazon dynamic pricing covers how those floors work. Neither tool decides your strategy, and neither can tell you a return rate you have not measured yet.
The year-end close: six commitments to make this week
Put an owner and a done condition on each item before December starts.
| Item | Owner | Done when |
|---|---|---|
| Per-SKU break-even ACoS with return rate built in | Ads lead | Targets valid through Jan 14 and reviewed on Jan 15 |
| FBM returns owner and 7-day refund SLA | Ops lead | Named person, written SLA, live by Dec 18 |
| Post-cutoff budget plan | Ads lead | Dated step-down tied to your own hourly conversion data |
| AMC cohort and benchmark export | Analytics | Files saved before Dec 31 |
| Final Q4 margin close | Finance | Run after Jan 31, not in December |
| Calendar hold for Big Spring Sale submissions | Ads lead | Hold set for late January (dates inferred, not announced) |
Conclusion: settle Q4 in February, not December
The sellers who read Black Friday correctly are the ones who treat November profit as provisional, price returns and peak fees into every target, and make the final margin call after January 31. Start with the break-even rebuild, because every other date on the calendar feeds it.
Frequently Asked Questions
For purchases made November 1 through December 31, 2026, most items can be returned through January 31, 2027, and Apple items through January 15. The window applies to both FBA and seller-fulfilled orders, so Q4 profit stays provisional until February.
Per the seller notice as reported by PPC Land, sellers must provide a prepaid return label or a full refund within 7 days, or the buyer can receive a returnless refund and the seller is debited. Prepaid labels for US seller-fulfilled orders were already required earlier in 2026, so the December change tightens the clock rather than creating the cost. Confirm the heavy and bulky definition in Seller Central.
Peak fulfillment fees run October 15, 2026 through January 14, 2027 and are billed by the date a unit ships, not the date it was ordered. Standard rates resume January 15, 2027.
No 2027 US FBA rate card had been announced as of October 20, 2026. Increases are anticipated, but the only timing precedent is the 2026 pattern, announced late in the prior year and effective around January 15.
Query results, cohort definitions, and incrementality benchmarks from your peak window, so the analysis does not depend on how Amazon sets first-party signal terms for 2027.
Amazon had not announced it as of October 20, 2026. The 2025 cutoff was December 23, so plan around December 21 to 23 and confirm against your own hourly sales data.
